Over the past year, a certain silence has descended upon the marketing floors of a number of major consumer goods companies. It’s a different kind of recession. The kind that occurs when one mid-career employee and an overnight software process take the place of a team of six analysts who used to debate campaign performance dashboards in a conference room on Monday mornings. The worker shows up at 9:15, looks over the results, approves the suggestions, and then proceeds to another task. It is not referred to by the company as a “layoff.” It is referred to as a “agentic workflow.” The same thing in a different language.
Almost exactly that case study was used in a recent article on AI agents by Boston Consulting Group to describe the current state of enterprise AI. Six analysts used to work on a project for a multinational consumer goods company for an entire week. Now, an AI agent completes the task in less than an hour, with a single human examining the results for subtleties and context. That isn’t a pitch to a vendor. The new baseline is that. And it’s occurring covertly in sectors of the economy that the majority of people still believe are resistant to automation.

Because the terminology used in the market has become sloppy, it is worthwhile to take a moment to consider the technical differences between an AI agent and a chatbot. A chatbot responds to your query. An AI agent observes its surroundings, plans a multi-step response, uses related tools and APIs to carry it out, saves memory between sessions, and modifies its approach in response to feedback. Consider the distinction between an experienced project manager with decision-making authority and a customer service representative who reads from a script. Agent-centric interfaces, a memory module, a profile module, a planning module, and an action module make up this five-part architecture, according to the BCG framework. The plumbing is that. On top of that, every knowledge-based profession in the Western economy is starting to feel uneasy.
The figures are not nuanced. By the end of 2025, one in four businesses will have AI agents operating pilot programs, according to Deloitte analysts, and that number will double by 2027. According to Gartner’s projections, agentic AI will be able to handle about 80% of typical customer service problems on its own. This may seem like a lot of hype until you sit at a company’s support desk and see how much of the current workload is repetitive, rule-based triage. Over $2 billion has already been invested in AI agent startups. Some of those businesses will endure. Most won’t. However, the infrastructure is being built, and that’s what counts.

The unit of leverage is what distinguishes this from earlier waves of enterprise automation. During its peak in the mid-2010s, robotic process automation was essentially digital scripting, which was effective but fragile. Anything that deviated from the expected pattern was broken. Because AI agents deal with ambiguity, they are essentially different. A contract review agent is able to identify when a peculiar clause needs to be escalated by a human. Depending on which accounts are genuinely responding, a sales development agent can modify outreach sequences. If a finance agent isn’t specifically instructed to look for margin anomalies, it can report them. This spreadsheet isn’t any better. Between the systems and the people, there is a new layer of decision-making.
For the majority of the past year, Dan Martell, an investor and software operator, has argued that “leverage charts” are replacing traditional organizational charts. The concept is simple. In a leverage chart, AI agents, automations, and workflows handle the majority of the execution while one person owns a clearly defined outcome, such as pipeline growth, content output, and customer retention. Instead of performing tasks, the human becomes a director of outputs. The work of a five-person SDR team can now be completed by a single sales closer with the help of the appropriate agent stack. It’s not a projection, that comparison. It’s what’s taking place within businesses that have been reorganizing around agentic systems for the past 18 months.
It should come as no surprise that trust is the source of conflict. Over the past quarter, executives I’ve spoken with have repeatedly brought up the same issues. Is it possible for us to audit the choices these agents make? What happens if an agent does something harmful because they don’t understand the context? When an AI-driven action crosses a regulatory boundary, who is legally liable? The industry still lacks clear answers to these important questions. Although they are helpful, explainable AI frameworks are not common. Tooling for governance is still in its infancy. A slower, more regulated second wave will be required if businesses deploy agents too quickly because of public incidents such as contract errors, compliance violations, and customer service catastrophes. Perhaps the slower second wave has already begun.
As this develops, it seems that those who truly comprehend what’s going to happen are not the ones discussing it on LinkedIn. They are the ones who discreetly revise their organizational diagrams, renegotiate with suppliers, and determine which of their processes can be broken down into a format that can be executed by agents. They won’t all do it correctly. Some will have to hire people again after over-automating. However, the path is sufficiently obvious. Most businesses won’t be debating whether or not to use AI agents in five years. It will depend on how far they have been permitted to go into the heart of the company and whether or not the people in their immediate vicinity have learned to direct rather than to do. That isn’t a prediction for the future. That strategic meeting is currently taking place in boardrooms on a Tuesday afternoon.
